A customer reports a product issue, and the question is immediate: which batch was affected, where did it go, and what stock remains in the warehouse? If your team needs days of spreadsheet work to answer it, stock visibility is not yet protecting the business. Knowing how to implement lot tracking gives you the control to isolate risk quickly while keeping unaffected inventory moving.
Lot tracking is not simply a label on a carton. It is an operational discipline that connects inbound goods, storage locations, order fulfilment and outbound distribution through a unique batch or lot reference. Done properly, it protects product integrity, strengthens recall readiness and gives your team confidence in every stock decision.
For growing brands, importers and businesses handling premium, regulated or date-sensitive goods, the standard should be clear: every unit must be traceable from receipt through to despatch. The process needs to be practical enough for the warehouse floor and precise enough for a customer, auditor or supply chain partner to rely on.
Start with the traceability outcome
Before selecting labels or configuring software, define what the business must be able to prove. A useful lot-tracking process lets you identify the supplier, receipt date, lot number, expiry or best-before date where relevant, warehouse location, customer order and despatch date for affected stock.
The required level of detail depends on the product. Food, beverages, cosmetics, supplements, medical-adjacent products and goods with shelf-life requirements usually need tighter controls than durable merchandise without expiry constraints. If a supplier already assigns batch numbers, retain that reference wherever possible. Creating a warehouse-only number can be necessary, but it must remain connected to the supplier lot so the chain of custody is not broken.
Set a clear recall objective as well. For example, can your team identify every order containing a nominated lot within an hour? Can you quarantine remaining stock before further orders are released? These practical tests shape the design far better than a vague goal of ‘better inventory management’.
Design lot tracking around the physical workflow
The strongest systems reflect how stock actually moves. A process designed only in software will fail when cartons arrive late, labels are damaged, mixed pallets turn up, or urgent orders need to leave the same day.
Control the receiving point
Receiving is where lot traceability begins. Goods should not become available for sale simply because they have arrived at the warehouse. They need to be counted, inspected and recorded against the purchase order or inbound delivery record first.
At receipt, capture the lot number, quantity, supplier, date received and expiry information where applicable. Check that the lot on the carton, inner pack or product matches the delivery documentation. Where a single delivery contains multiple lots of the same SKU, receive each lot separately. Combining them under one record may save a few minutes at the dock, but it removes the ability to isolate a specific batch later.
A quality hold status is valuable for products requiring inspection, temperature review, packaging checks or client approval. Stock on hold must be physically and digitally unavailable until released by an authorised team member. This prevents an unverified batch from entering fulfilment by mistake.
Give every lot a reliable identity
Lot numbers must be readable by people and scannable by systems. Barcode labels are generally the most dependable option, particularly when inventory is handled across multiple locations, picked at pace or transferred between facilities.
The label format should match the handling unit. A pallet label may identify the lot and total quantity, while carton or unit-level labels may be required if cartons will be split for pick and pack. Do not assume one label on stretch wrap will survive put-away, replenishment and partial picking.
Your warehouse management system, enterprise resource planning platform or inventory platform should treat the lot number as a mandatory inventory attribute, not an optional note. If staff can complete a receipt, transfer or pick without selecting or scanning the lot, the process is relying on memory rather than control.
Separate lots in storage where it matters
Physical storage needs to support the digital record. Different lots can occupy the same general zone, but they should not be mixed in a bin, carton or pallet position unless the system and operating procedure explicitly support that arrangement.
For many operations, the cleanest approach is one lot per pallet location or pick face. It may use more locations, but it reduces picking errors and makes cycle counts far more reliable. When space is constrained, clear dividers, location labels and scanning discipline can manage multiple lots in one area. The trade-off is increased handling complexity, so the decision should reflect order volume, product risk and the cost of an error.
Expiry-managed goods also need a defined rotation rule. First expiry, first out – often called FEFO – is generally more appropriate than first in, first out where shelf life varies between lots. The system should direct pickers to the correct lot, while the warehouse team verifies that stock has not been moved or replenished out of sequence.
Configure fulfilment to preserve the lot record
Lot tracking only delivers value if the lot selected during picking is tied to the customer order. This is the step that turns a warehouse record into end-to-end traceability.
Picking instructions should display the required location, SKU, quantity and lot. Barcode scanning is the preferred control because it confirms that the picker has selected the intended batch before the order progresses. Manual lot entry can work in a lower-volume operation, but it creates more room for transcription errors and should include a second verification step for high-risk goods.
When an order contains multiple lots, the system must record each one and its quantity. This matters during a recall: a customer may have received five units from one batch and three from another. A record that only says eight units of the SKU were shipped is not enough.
Do not overlook returns. Returned stock should retain its original lot where known and be assessed before it is returned to available inventory. If the lot cannot be confirmed, quarantine it. Putting unknown stock back into circulation creates a traceability gap precisely where quality risk is often highest.
Build exceptions into the process, not around it
Most lot-tracking failures occur in exceptions: a supplier label is missing, stock is damaged, cartons are repacked, a quantity discrepancy appears, or a customer needs an urgent replacement. A controlled exception process keeps speed and accuracy aligned.
Give the warehouse team authority to stop and flag stock that cannot be identified. Then define who can create a replacement lot number, amend expiry details, release held inventory or approve a stock adjustment. Every change should leave an audit trail showing who made it, when, and why.
Rework and kitting require particular care. If several component lots are combined into a kit, the finished kit record should preserve the relationship to each component lot. Otherwise, a component recall becomes an exercise in guesswork. The same principle applies when stock is decanted into new packaging or consolidated from partial cartons.
Test your recall readiness before you need it
A lot-tracking process is credible only when it has been tested. Run a mock recall using a real lot number and ask the operations team to identify remaining on-hand quantity, every warehouse location, all outbound orders, affected customers and any stock in transit or on hold.
Measure the time taken and compare the result with your target. Investigate discrepancies rather than accepting them as normal warehouse variance. Common causes include unscanned movements, mixed lots in pick locations, manual adjustments without controls and incomplete outbound records.
Cycle counts should also be lot-specific. Counting total SKU quantity alone can hide a lot-level discrepancy that becomes serious when expiry dates or quality holds are involved. A disciplined count programme checks that the right quantity is in the right location under the right lot record.
Choose technology that supports the operation
The right platform depends on scale, order complexity and integration needs. Smaller businesses may begin with an inventory system that supports lot and expiry fields, barcode scanning and basic traceability reports. As order volumes, channels and warehouse activity increase, a dedicated warehouse management system can provide stronger controls around directed put-away, FEFO allocation, mobile scanning and audit history.
Technology cannot correct unclear procedures. The best configuration is one your receiving, inventory and fulfilment teams can follow consistently during peak periods. Training should be role-specific, with short work instructions at the point of activity and clear escalation when something does not match.
For outsourced fulfilment, agree on lot-tracking requirements before the first inbound delivery. Confirm the data fields, label standard, quarantine rules, expiry thresholds, reporting cadence and recall response expectations.
